Offer Accepted to Production-Ready Agent
Designed and built a clickable onboarding platform for a Costa Rican nearshore BPO that hires 250 to 400 bilingual agents a month: a hire pipeline that will not let anyone skip a step, one record per hire with identity, right to work and background checks, a provisioning board for IT and facilities, and 30/60/90-day check-ins that catch early attrition.
Most of our work is under NDA. Per agreement, we can share the work but not the company details - all names and identifying information shown here have been changed.
Dashboard, hire pipeline with board and table views, hire detail with 8 tabs, the provisioning board and check-ins. A site switcher for Escazú and Heredia filters every screen.
Offer accepted to handed off to the HRIS. A card dragged forward before its required items are done is refused, and the board names what is missing.
Every item is marked as required by law, by the client or by Guarumo policy. Payment campaigns add PCI security awareness, and only Guarumo policy items can be waived.
8 cohorts across 2 sites and 4 campaigns (2 in PCI scope), 17 staff users, 204 provisioning tasks and 17 check-ins with sentiment and flags.
Guarumo onboarded a cohort of 60 agents every Monday from a shared spreadsheet, WhatsApp groups and a paper folder per person. New hires sent photos of their cédula to a recruiter's phone, bank details were re-keyed from screenshots, and IT learnt who was starting from a Friday-afternoon email. On day one, 1 in 6 new agents had no network login or no badge, background checks came back after training had started, and assembling screening evidence for a US client audit took a coordinator two days.
Zarpe takes each hire from the offer accepted in the applicant tracking system to the hand-off to the HRIS as a production agent. Coordinators see which cohorts will not be ready on Monday and why, every hire has one checklist that decides when they are cleared, support teams get their day-one tasks with due dates, and team leads run 30/60/90-day check-ins with the probation end date in view.
A Costa Rican employer serving US clients onboards under Costa Rican labour, social security and data protection law, and under the security expectations of the clients its agents work for. Guarumo does this for weekly cohorts across two sites and four campaigns.
Costa Rica's data protection law generally requires informed, express consent stating the purpose, who receives the data and the person's rights. Sharing agent data with a US client is a disclosure the consent must name, and health data needs stronger protection. Cédula photos on recruiters' phones met none of this.
Nationals show a cédula; foreign nationals need a DGME immigration status that allows work, often with conditions or an expiry. Every hire must be registered with the CCSS and covered by the INS riesgos del trabajo policy from the start, so an agent injured on day one is already insured.
US clients audit Guarumo against SOC 2, and agents who take card payments sit in PCI DSS scope, which expects screening before access and security awareness training on hire. Background checks that arrived mid-training meant agents were removed from a cohort.
IT, facilities and security, workforce management and HR operations each prepare something before day one: accounts, client tools, workstations, headsets, badges, desks and registrations. None of them saw the cohort until the Friday before, and nobody could trace early attrition back to a cohort or campaign.
Mapped 13 roles from onboarding coordinator to privacy officer and the new hire, 40 screens (30 staff screens and a 10-screen mobile-first new-hire portal), and the data model for hires, cohorts, campaigns, versioned checklists, consents, documents, identity and background checks, provisioning tasks, training, nesting, check-ins and the HRIS hand-off. Wrote down the rules the design follows: Law 8968, DGME right to work, CCSS and INS registration, income tax credit declarations, probation under the Código de Trabajo, SOC 2 and PCI DSS.
Built 5 key screens on a production workspace kit: the dashboard with cohort readiness, blocker breakdown and items that need attention, the hire pipeline with drag and drop between stages, the hire detail with its clearing checklist and audited sensitive fields, the provisioning board per support team, and check-ins with agent answers, team lead form and probation recommendation. All actions run on local state.
Integration with the ATS (such as Greenhouse or iCIMS), identity verification (Veriff or Incode), background screening (First Advantage or HireRight), DocuSign, Twilio and WhatsApp messaging, Entra ID or Okta, ServiceNow, badge access control, the LMS and the HRIS (Workday or SAP SuccessFactors). Staff auth by role, an append-only audit log, and the remaining screens: the new-hire portal, verification queues, day-one readiness, training, nesting, buddies, HRIS hand-off, reports, data subject requests and settings.
A hire moves one stage at a time, and Mark cleared only becomes active when every clearing item is done or waived. Payment-campaign hires cannot clear without a completed background check and PCI security awareness training.
Checklist items are tagged law, client or Guarumo policy. Only Guarumo policy items can be waived, with a reason and an approver, so a legally required or client-required item never disappears to hit a start date.
Document numbers and IBANs show only the last 4 digits. Viewing the full value asks for a reason that is saved to the audit log with the name and time, and a new agent's private note in a check-in is visible to HR roles only.
The provisioning board gives IT, facilities and security, workforce management and HR operations their own tasks with due dates from lead times, the hire's campaign requirements, the linked ticket and completion evidence. Tasks that block day one are counted on their own, and blocked tasks carry a reason.

Designed and built a clickable payroll orchestration console for a Madrid engineering group paying about 1,550 people in Spain, Portugal, Italy and Morocco: one tracker for every country's run from input cut-off to paid and filed, validation and variance review before approval, and payment batches that only a second person can release.

Designed and built a clickable core HR system for a Milan fashion retail chain with about 2,400 employees in 138 stores: every employee record with effective-dated history, lifecycle events from hire to exit with their approval chain, mandatory notices and payroll status, and a dashboard of what HR has to act on today.
